The Spectrum from Reactive to Agentic
AI systems exist on a spectrum of autonomy:
| Level | Description | Example |
|---|---|---|
| Reactive | One input, one output, no memory | Basic chatbot |
| Conversational | Maintains dialogue context | ChatGPT conversation |
| Tool-using | Can call external APIs/functions | ChatGPT with web search |
| Agentic | Plans multi-step tasks, executes, self-corrects | AutoGPT, Claude agent |
| Multi-agent | Multiple specialised agents collaborating | CrewAI, AutoGen systems |
The Five Properties of Agentic AI
- Goal-directedness: Given a high-level objective, it plans the path.
- Tool use: It accesses external capabilities — web, code, databases, APIs.
- Multi-step execution: It strings together actions over time, not just one response.
- Self-correction: If a step fails, it diagnoses and retries differently.
- Memory: It remembers what it's done and the current state of the task.
Real Agentic Workflows Being Built Today
- Sales prospecting agent: Researches company, finds contacts, drafts personalised emails, logs to CRM — runs overnight on a list of 500 companies.
- Bug-fixing agent: Reads GitHub issue, pulls related code, attempts a fix, runs tests, opens PR if tests pass.
- Due diligence agent: Given a company name, compiles financials, news, LinkedIn presence, and competitive landscape into a structured report.
- Compliance monitoring agent: Scans new contracts against policy, flags issues, routes for human review.
Why Agentic AI Is Hard
The promise is enormous. The engineering challenges are real:
- Error compounding: Each step has a probability of failure. In a 10-step chain, even 90% step accuracy gives only 35% end-to-end success.
- Observability: What did it do? Why? Hard to debug opaque multi-step chains.
- Guardrails: An agent with write access to email and databases is a significant security surface.
- Context management: Long-running tasks hit context window limits and need memory management.
- Cost unpredictability: Agents that spawn sub-agents can make hundreds of LLM calls per task.
The Practical Advice
Start with the simplest possible architecture. A single LLM with 2–3 tools beats a multi-agent system for most business tasks. Add complexity only when simpler systems provably can't do the job.
The most robust agentic systems in production today are tightly scoped: one agent, one domain, well-defined tools, human-in-the-loop for high-stakes decisions.
