The core idea
In an AI feature, the prompt template is part of the program's behaviour. A small wording change can alter output format, tone or accuracy. When templates live in version control as named files or constants, changes are reviewed, linked to evaluation results and reversible. Templates should separate fixed instructions from variable inputs, which are filled in at runtime, so it is clear what the model receives and what changed between versions.
A practical approach
Step 1
Store each prompt template in version control, in a dedicated file or module with a clear name.
Step 2
Define variables explicitly, such as {course_title} and {outline}, and validate that they are filled before sending.
Step 3
Record the template version, model and parameters with each request in your logs.
Step 4
Run a small evaluation set whenever a template changes and include the results in the pull request.
Step 5
Roll out significant changes gradually or behind a flag, and keep the previous version available for quick rollback.
Worked example
A team tweaks a summarisation prompt directly in production to make summaries 'friendlier'. Within a day, the JSON output used by the website starts including extra commentary and breaks the course cards. With templates in Git, the change would have run against the evaluation set, which checks for valid JSON, and failed before release.
A mistake to avoid
Do not build prompts by concatenating user input directly into instructions. Keep user content in clearly marked sections and treat it as data, so it cannot easily override your instructions.
Try it yourself
Move one prompt from inline code into a versioned template file with named variables. Log its version with each request and write three evaluation cases that run when the template changes.
Your implementation checklist
- Prompt templates live in version control
- Variables are explicit and validated
- Requests log template version, model and parameters
- Template changes run an evaluation set
- Rollouts are gradual and reversible
