Level 0: AI-Unaware

Description: No deliberate AI usage. May use AI incidentally (spam filters, autocorrect) without awareness.

Signs: No AI policy. No discussions about AI in leadership meetings. No AI budget.

Next step: Awareness and education. Get leadership to understand what's happening in your industry.

Level 1: AI-Curious

Description: Individuals experimenting with AI tools (ChatGPT, Copilot) on their own. No coordination or strategy.

Signs: Employees using personal ChatGPT. No approved tools or policies. Shadow AI risk.

Next step: Formalise experimentation. Approve a set of tools. Establish basic data-sharing policies. Identify enthusiasts to run structured experiments.

Level 2: AI-Active

Description: Organised pilots running in 1–3 departments. Some tools approved. Basic governance in place.

Signs: At least one AI tool in production. A named AI owner. Some measurement of impact. Employee training beginning.

Next step: Expand pilots. Build shared data infrastructure. Start an AI use case pipeline with prioritisation framework.

Level 3: AI-Operational

Description: AI integrated into core business processes. Measurable ROI demonstrated. AI literacy across multiple teams.

Signs: AI in production for customer-facing or revenue-generating workflows. Regular AI reviews at leadership level. Data infrastructure actively improving.

Next step: Build custom AI capabilities. Invest in proprietary data assets. Hire or develop AI engineering talent.

Level 4: AI-Differentiated

Description: AI is a source of competitive advantage. Custom models, proprietary data, AI-native products.

Signs: Products or services that couldn't exist without AI. Proprietary datasets. AI team of 5+ engineers. AI budget as a strategic line item.

Next step: AI-native culture and org design. AI in strategic planning. Potentially becoming an AI vendor to others.

Where Most Indian Businesses Are
